Building Production SOPs for an AI Studio

How I wrote the standard operating procedures that ran every AI engagement at a studio — scoping, contracts, hand-off, QC, delivery, and capturing what worked.

Standard operating procedures are what turn one good AI result into a studio. A single impressive shot proves a person; an SOP proves a process. I wrote the procedures that ran every engagement at an AI studio, and the difference between a lucky result and a dependable one was almost always whether someone had written the steps down.

Why SOPs matter more in AI production, not less

The instinct is that fast-moving generative work is too fluid to document. The opposite is true. Because the tools change and the outputs vary, you need a stable process around them even more than a traditional shop does. The SOP is the thing that stays constant while the models underneath it change.

Without procedures, a studio runs on the memory of whoever made the last good shot. That is not a business; it is a bottleneck. SOPs move the knowledge out of one head and into a system a team can run.

Scope every project the same way

Most projects that go wrong went wrong at scoping. A good scoping SOP forces the same questions every time: what is the deliverable, what is the look, what are the non-negotiables, how many shots, how many rounds of revision, and what does "done" mean. Ambiguity here compounds through every later stage.

Write scoping down as a checklist, not a vibe. The point is that any producer can run the same conversation and come out with a brief the whole team can build against.

Nail contracts and hand-off

The moment work passes from sales to production — or from one artist to the next — is where projects quietly break. A hand-off SOP defines what travels with the work: the brief, the look bible, the references and LoRAs, the model choices, and the version history. Nothing important should live only in someone's DMs.

Clear contracts and hand-off procedures are unglamorous and they save more projects than any clever technique. They are how a studio survives its own success.

Make QC a written standard, not a mood

Quality control cannot depend on how someone feels about a shot that afternoon. A QC SOP measures the work against the look bible — consistency across shots, artifacts, brand safety, technical spec — and it lists what to check so nothing is checked by luck. This is the same discipline I described in how to build an AI-native pipeline; the SOP is what makes it repeat.

A written QC standard also protects the artists. When the bar is on paper, feedback is about the work meeting a spec, not about taste.

Deliver like a professional shop

Delivery is a procedure, not an email with a file attached. The delivery SOP covers formats, conform, color and sound finishing, naming, and sign-off. Brands notice sloppy delivery even when the creative is strong, and a clean hand-out is part of the product.

Capture what worked so the next project starts ahead

The most valuable SOP is the one you write at the end. After every project, capture what worked and fold it back into the procedures. The note that saved a delivery this month becomes next month's checklist item. Over time the studio's default gets better without anyone reinventing it.

This is the whole point: a pipeline is only real once someone other than you can run it. SOPs are how you get there — and how one good result becomes a studio that produces them on purpose.
